SKILLSET ENHANCEMENT UNDERTAKING ANALYSES #2

1. You have been working as engineer for many years in your organization. One
year ago, you were promoted to a project management role and assigned a
very large project. Your team has over 400 team members from around the
world. Your technical background did not prepare you for the work you are
doing today. Most of your team members are virtual. Your current focus is on
negotiating for the team members you already have been working with. In
what project management phase group are you currently engaged in? How
would you go about to address such circumstances?

The project manager and the project management will be given an insight into
areas of strength and weakness through individual and team assessment methods.
These tools help project manages evaluate preferences and expectations of team
members, how information is processed and organized, how decision making is taken
and how people interact. Different tools, such as accurate surveys, specific evaluations,
structured interviews, skill tests and focus groups are available. These tools can provide
team members with an improved understanding, confidence, engagement and
communication and help more productive staff throughout the project.

2. You have just become the project manager of a project that involves
designing and building a factory. The project is already behind schedule and
over budget. Providing for risk management is critical to the project's success
because the factory will contain rooms that will house hazardous chemicals
and gases. Since these rooms will be considered high risk areas, what
measures will be deliberately imposed?

The risks exist throughout the lifespan of the project, thereby iteratively carrying
out project risk management processes. Initially, risk is tackled by influencing the project
approach during project planning. The risk must also be controlled and handled in order
for the project to stay on track and to resolve emerging risks.
The project manager needs to know the level of risk exposure necessary to meet
the project goals in order to handle the risk efficiently in the project. This is defined by
measurable risk thresholds which reflect the organizational and project stakeholders'
appetite for risk. Risk thresholds reflect an appropriate degree of variance to a project
target. They are stated and communicated explicitly to the project team and can be
reflected in the project risk impact level definitions.

3. Your project is to build the first green roof on the island. However, the
government have just imposed a new regulation related to collecting
rainwater that may affect your project. Based on this government mandate,
what should you do first?

We will not satisfy our management or sponsor until the effect of the change
demanded is known to us and alternatives are suggested. Any proposal for reform must
be assessed, even if required by the government. It is possible that we decide to cancel
the project rather than modify it. The first thing we do is to evaluate the request for
change, irrespective of the source of the request. Requests for modification may require
information before the approval on estimated impacts of schedules and estimated cost
effects. An integrated, formal change control process is always needed whenever a
change request affects any project baseline.

4. You have just been selected to lead the largest construction contract in 40-
year history. Based on rumors you have heard; you expect the project to last
over 5 years and to have at least 300 stakeholders from dozens of countries.
Even though no sponsor has been assigned, you begin work on the project
charter. However, your manager tells you there isn't time to worry about
written document and directs you to begin working on the project plan
instead. What should you do now?

Before we start planning it is crucial that the charter is established and accepted.
How would we prepare for the project goals if we are unsure about them? A sponsor is
also required to provide the project with financial support. The charter will be signed by
the sponsor. At the other side, we cannot prepare until we decide on the goals of the
project. The project charter grants the project manager the ability to prepare, conduct
and supervise the project.

5. A new project is about to open, and you are managing its equipment
installation. Contract negotiations with one critical supplier, have been
ongoing for months, and you expect several more weeks will be required for
all details to be worked out and the contract to be signed. However, this delay
will make meeting your project end date impossible. While project
negotiations continue, what will most likely be to do in order not to
compromise the schedules at hand?

The simplest type of a fixed price contract is a purchase order. The argument in
the question asks what you will use prior to the awarding of a contract. An application
for a proposal, however, is a form used to ask sellers about their proposals. The seller is
not allowed to start work on this paper. The terms and conditions of a purchase
agreement are applicable to transactions between parties. A seller does not usually
start work until a contract has been entered into. However, the questions look for any
document or communication that defines initial intentions of a project. This can take the
form of a contract, memorandum of understanding (MOU), letters of agreement, verbal
agreements, email, etc.

6. Your project is expected to run for three consecutive years. Your organization
is introducing earned value management as part of the planning and
managing of this project. The project budget Php 50,000,000.00 The budget
is consistent across the three years. You are exactly 18 months into the
project, 30 % of the total budget has been spent, and 40 % of the work is
complete. Regarding its schedule and budget, by what extent your project
status stand?

We need to determine four critical terms; BAC, PV, AC and EV. BAC is given, it
is the project budget Php 50,000,000.00 PV is a measure of how much work should be
complete. The question says we are 18 months into a 3-year project. This means half of
the work should be complete. So, PV = 0.5 x Php 50,000,000.00 = Php 25,000,000.00
Then AC is a measure of how much money has been spent to date. The question states
30% of the budget has been spent, so AC = 0.3 x Php 50,000,000.00 = Php
15,000,000.00 On the other hand, EV is a measure of how much work has been
completed. Considering 40% of the work complete, EV = 0.4 x Php 50,000,000.00 =
Php 20,000,000.00 Therefore, Schedule Variance SV = EV – PV; Php 20,000,000.00 –
Php 25,000,000.00 = - Php 5,000,000.00 which means the project is behind schedule
since SV is negative. Cost Variance CV = EV – AC; Php 20,000,000.00 – Php
15,000,000.00 = Php 5,000,000.00 Since CV is positive the project is running under
budget.

7. Due to your great success on your last project, you have been assigned to a
new project with a very difficult customer. Based on lessons learned from
others, you recognize that is critical that your project has well-defined
acceptance criteria. What is the significance of a well-articulated statements
acceptance criteria?

Official acceptance means that the needs of the customer have been met, but
not in the quality assurance process. The method of validating scope varies from the
process of testing quality in that the former mainly concerns the approval of the results,
while the latter mainly concerns the exactness of the results and the consistency criteria
defines for the goods produced.

8. You, a first-time project manager, were of the opinion that all training activities
need to be planned. You discussed this with an experienced project manager
who understood that some trainings were necessarily unplanned. Based on
our discussions and honoring your acumen about the information, what are
the good alternatives for unplanned training?

In the course of the project management team control process, there is a range
of unplanned training courses which include observation, discussion and project
performance evaluation. As a result of tracking, discussion and project success during
project team management the unplanned training takes place.

9. Your company took over the management of a project from another company
that went out of business. To minimize disruptions related to the transition,
your company hired a number of the employees from the other company. One
of these employees has delivered a 300-page document a week ahead of
schedule. However, while walking past his desk, you notice that his computer
is displaying a document with the logo of his former employer. You suspect
that some of his work may have been based on documentation that is the
property of the other company. What do you do?

Determine whether any other company material has been copied. Due to the fact
that the other company has gone out of business, it no longer has intellectual property.
You will establish a strategy to go forward, until you realize the products from the other
business have been used.

10. You, as the Project Manager of a large construction project, notice that the
project team has been together for a while, but not yet collaborating. You
decide to engage the group with beginning to address actual project work and
technical decisions moving the stage of team development. What initiatives
will be implemented based on our discussions made and your prudent
decision on the matter?

In the Tuckman ladder, within the Develop Team process, the 5 phases of
development that teams may go through are; Forming, Storming, Norming, Performing
and Adjourning. Performing is the stage in which teams perform as a well-organized
unit.  Norming is a stage where team members start working together and change their
working habits and attitudes to help their team. On the other hand, Forming is the stage
in which the team members meet and learn the formal role and obligations of the project
and Storming is also the process in which the team starts to discuss the project work,
the strategic decisions and the approach to project management. Therefore, our team
should move from Forming to Storming.
